How you communicate AI adoption to clients will shape how they feel about your firm for years. Get it right, and you build trust, demonstrate transparency, and position your practice as modern and thoughtful. Handle it poorly, and you risk clients feeling misled, worrying about data security, or questioning whether they are still getting professional service.

This guide provides practical frameworks for discussing AI with different types of clients, handling common concerns, and ensuring your communications are honest without being unnecessarily alarming.

Why talking to clients about AI matters

Many accountants wonder whether they need to say anything at all. If AI is just a tool that helps draft letters or summarise documents, why discuss it explicitly with clients?

There are several reasons why proactive communication is better than silence. First, clients increasingly ask about AI. Media coverage of AI is extensive, and clients who have heard concerns about data security or job displacement will naturally wonder whether their accountant is using it and, if so, how. Being caught without a clear answer is worse than having initiated the conversation.

Second, transparency is an ethical obligation. ICAEW and ACCA codes both emphasise that accountants should not create misleading impressions about how their services are delivered. While this does not require disclosing every software tool you use, material changes to how work is done, particularly those touching on data handling, are worth communicating proactively.

Third, clients who understand and accept your AI approach are more loyal than those who find out later and feel they were not told. A brief, honest conversation now avoids a much harder conversation later.

When and how to tell clients you use AI

The right time to disclose AI use is at the start of a client relationship, not when a client asks a direct question. This means including AI disclosure in your standard engagement letter and privacy notice.

"In delivering our services, we may use AI-assisted tools to support tasks such as drafting correspondence, summarising documents, and preparing initial analyses. This paragraph does four things: it discloses AI use, explains the human review safeguard, confirms professional accountability, and addresses the data question. These are the four main concerns most clients have.

For existing clients, consider adding a brief note to your next communication, perhaps a seasonal newsletter or fee review letter, mentioning that you have introduced AI tools to support the quality and efficiency of your work. Keep the tone matter-of-fact. Framing it as a positive development rather than a confession works better.

Handling client concerns about data security

Data security is the concern most clients raise about AI. They want to know: is my financial information being put into a system that could leak it, share it with others, or use it to train a public AI model?

You need to be able to answer this question specifically, not with vague reassurances. Before you can do that, you need to know the answers yourself, which means reading the data handling terms of every AI tool you use. The key facts to communicate to clients are:

  • Whether the AI tool you use has committed not to use customer data for model training
  • Where data is stored (UK or EEA preferred; if outside, whether appropriate safeguards are in place)
  • Whether a Data Processing Agreement is in place between your firm and the vendor
  • What data is actually shared with the AI, and what is kept entirely within your own systems

If you cannot answer these questions for the AI tools you are using, that is the signal to review your tool selection before using them with client data. Clients who ask these questions are asking entirely reasonable ones, and the only acceptable response is a specific, accurate answer.

A useful client-facing summary: "We use [tool name], which operates under enterprise-grade data protection terms. Your data is not used to train the AI model, is stored in [location], and is handled in accordance with a Data Processing Agreement. The same legal protections that apply to our other software tools apply to this one."

Setting expectations about AI-assisted work

Some clients may worry that AI-assisted work is lower quality than entirely manual work. Others may assume that because you use AI, your fees should be lower. Both of these expectations are worth addressing directly.

On quality: explain that AI acts as a drafting assistant, not a decision-maker. Professional judgement, regulatory knowledge, and client-specific context still come from your qualified team. AI helps with the parts of the work that are routine and drafting-heavy, freeing up your team's time for the parts that require expertise. The output is reviewed by a qualified person before it reaches the client. If anything, AI can improve quality by reducing the time pressure on your team during busy periods.

On fees: this is a commercial decision for your firm. Many practices find that AI does reduce the time required for certain tasks, and some pass those savings on to clients. Others retain the efficiency gain as a margin improvement. Either position is legitimate, but be consistent and clear about your position if clients ask. Do not allow the question to become awkward; answer it directly.

Frameworks for different scenarios

New client onboarding

With new clients, AI disclosure happens as part of the engagement letter discussion. If a client asks about it, keep your response brief and confident: "Yes, we use AI tools to support some of our work, particularly drafting and document preparation. Everything goes through a review by a qualified team member before it reaches you. We're happy to walk you through our data handling if that would be useful."

Existing client raising a direct question

If an existing client asks whether you use AI, after reading something in the news or from another source, do not be defensive. Be direct: "Yes, we do use AI assistance for some tasks. We introduced it to improve efficiency and reduce time pressure on our team. It's used for drafting and research support, and qualified staff review everything before it comes to you. Your data is handled under the same protections as our other systems."

A client who is explicitly uncomfortable with AI

Some clients, particularly those with strong privacy views or in sensitive sectors, may actively object to AI being used in their work. You have two options: agree to use AI only in ways that do not involve their data, or accept that this client relationship may not align with your firm's direction of travel.

If you agree to exclude a client's data from AI tools, document that agreement and ensure your team knows about it. Do not make promises you cannot keep.

Managing sceptical or resistant clients

A small proportion of clients will be strongly sceptical of AI regardless of your explanations. Common objections include: "I'm paying for your expertise, not a computer"; "How do I know the AI hasn't made errors?"; or "I don't trust these systems with my information."

Address each objection directly without being dismissive:

  • On expertise: "You're paying for professional judgement and advice, which come from our qualified team. The AI helps with drafting, the same way word-processing software helps with typing. The thinking and the accountability are ours."
  • On errors: "Every AI output is reviewed by a qualified person before it reaches you. We check figures, verify tax rules, and apply professional judgement to the final product. That review step is non-negotiable."
  • On data trust: "We understand. We've been careful about which tools we use and under what conditions. We're happy to go through the data protections in detail if that would help."

Building trust through transparency

The thread that runs through all of these conversations is transparency. Clients who feel informed and treated as adults tend to trust their accountant more, not less. The instinct to hide AI use for fear of client reactions usually backfires: when clients find out later, the lack of transparency feels worse than the original disclosure would have.

Build a communication approach that is honest, specific, and confident. You have made a professional decision to use AI tools in a controlled, reviewed way. That is a reasonable decision. Communicate it as such, and most clients will accept it. Those who do not may not be the right fit for a modern, AI-assisted practice, and it is better to know that early.
